Why the funnel now starts before the click

For twenty years, demand generation assumed a click was the first touch. A buyer searched, saw a list of links, chose one, landed on your site, entered your funnel. That sequence is breaking. By late 2025 a majority of searches ended without a click, because the answer arrived inside the results. The first meaningful touch now often happens inside an AI conversation you never see and can't measure — and if your brand isn't in that answer, you were eliminated before the funnel began.

GEO vs. SEO: competing to be the answer, not a link

Traditional SEO competes for position in a ranked list. GEO competes to be quoted in the generated answer. The mechanics differ. Ranking rewards backlinks, keywords, and authority accumulated over time. Citation rewards structure the model can parse and quote: clean schema, question-shaped headings, self-contained answer sentences, and verifiable evidence. A page can rank #1 and still never be cited, because the model couldn't extract a clean answer from it.

What this changes for a demand-gen leader

Three things move. Measurement: your search-terms and attribution data now describe a blurrier reality, because interpreted intent is replacing literal queries. Budget: content strategy and paid strategy stop being separate line items once placement moves inside the answer. And org design: the person who owns "being cited" sits between content, SEO, and engineering — a role most marketing teams haven't defined yet.

How to start this quarter

Audit whether AI engines currently mention you: ask ChatGPT and Perplexity a question your brand should own, and see if you appear. Then fix structure before you chase volume — schema, quotable answers, semantic headings, citable evidence, and an llms.txt file. Most sites fail on structure, not content.

The takeaway

The brands that win the AI-search era won't be the ones producing the most content. They'll be the ones a machine can confidently quote. That's a demand-generation decision now, not just an SEO one.
